Change Management

Adobe programs are won or lost on people and process.

Technology gets the spotlight, but structural decisions are where programs stall. Ownership, governance, alignment. We built a practice for that.

Change management at Better Digital is a discipline, not a workstream. It sits underneath the architecture. Ownership, governance, decision flow, executive alignment, structural adoption. The work that determines whether the program actually performs once it ships. This is the work Adobe field teams call us in for when programs stall.

Every change management engagement runs across these four pillars. Some weighted more than others depending on what the program needs.

01

Maturity Assessment

Diagnose where the organization actually is on personalization adoption. Rubrics, current-state mapping, gap analysis. Not a survey deck. A working diagnosis that names what’s broken and what to do about it.

02

Organizational Alignment

Roles, responsibilities, decision rights. Who owns what across marketing, IT, data, analytics. Most stalled programs have this wrong and don’t know it.

03

Governance and Process

How decisions get made. How work moves. How the program runs day-to-day after go-live. The structural model that determines whether the program scales or stalls.

04

Training and Upskilling

Building the team that has to run the program once we step back. This isn’t generic Adobe training. It’s role-specific, program-specific enablement tied directly to what was built.

Model 01 - Embedded

Built into the implementation

When we're doing the architecture work, change management is part of it. Ownership, governance, alignment, adoption. All designed alongside the data model and the segment strategy. By the time the program goes live, the organization is already running it.

You get: A program that’s adopted by go-live, not after.

Model 02 - Standalone

Brought in to fix what’s not working

When the implementation is done but the program has stalled, we come in for change management alone. Diagnose the structural gaps. Realign ownership and governance. Build the adoption that should have been there from the start. Hand it back working.

You get: A stalled program turned into one that performs.

Rescue

Program is live. It isn’t delivering.

Implementation is done. Adoption isn’t happening. Often referred by Adobe when they see the program can do more.

Prevention

Program is in flight. Don’t let it fail.

Build is underway and leadership wants to make sure the same adoption problems they’ve seen before don’t repeat.

What if we don't need change management?

Some programs don't. Some buyers want a project implementation, full stop. If change management makes sense down the line, we're here.

Why Better Digital for change management?

We have a dedicated practice focused specifically on change management at the enterprise level. Senior practitioners only, which means we recognize the patterns where adoption breaks. We work exclusively in the Adobe Experience Cloud stack, so the change management is built around how the platform actually performs.

What does a maturity assessment actually look like?

Two to four weeks. We map the current state across the four pillars, score it against where the program needs to be, and write up the gaps in plain language. You get a working diagnosis with prioritized recommendations. Not a 60-page deck.

How long does an engagement run?

Embedded engagements run the length of the implementation. Standalone engagements run six to twelve weeks for diagnosis and realignment, longer when there's heavy training and upskilling work. We'll give you a real timeline once we understand what we're walking into.

Are you embedded with our team or running the program?

Embedded with your team. The work only succeeds if your people are in it with us. We'll bring the senior practitioners and the discipline. You bring the leadership engagement and the people who'll run it after we leave. That's how the program actually adopts.

What if our implementation was done by another firm?

We come in regardless of who built it. Diagnosing the structural gaps is the same work whether the architecture is ours or someone else's. We won't waste the engagement re-litigating decisions already made. We assess what's there, identify what has to change for the program to adopt, and get to work.

Your Adobe investment should be delivering more.

We can show you where the gap is. No pitch. Just a conversation.
